“Make it glowy, clean and not sticky” is a useful beginning. It is not yet a laboratory brief. A chemist has to translate every adjective into material choices, process conditions and trade-offs; and when the founder has not made those decisions, the first sample often becomes an expensive guessing exercise.

A good handoff does not dictate the chemist’s job. It defines the product clearly enough that their expertise can be used on the real problem.

1. The one-page product decision

Open with the consumer, occasion and one primary job. State where the product sits in the routine, what it replaces or complements, and which launch market matters first. Include planned fill size, price position, first-run assumption and target cost of goods if known.

Then name the non-negotiables and the flexible choices. If fragrance-free is fundamental but the exact hero botanical is not, say so. A chemist can protect the identity of the product only if they know where it lives.

2. A sensory timeline

Do not stop at “silky.” Describe pick-up, spread, playtime, break, cushion, absorption and afterfeel. How should it behave at five seconds, one minute and ten minutes? Should the film be detectable? What happens under sunscreen, makeup, sweat or a facial mask? Does climate matter?

Provide physical benchmarks and explain the attribute you want from each. “The initial slip of Product A, but not its waxy residue” is more useful than asking for a dupe. Include anti-benchmarks too.

3. An ingredient plan, not an influencer shopping list

Organise requested ingredients by function. Identify the central treatment mechanism, supporting ingredients, desired delivery or texture system and exclusions. For important raw materials, include supplier, trade name, full composition, grade or standardisation, recommended use and technical documents when available.

If you are open to alternatives, explain what must be preserved: the mechanism, the cultural story, the claim route, the sensory benefit or the retailer criterion. This gives the formulator space without losing the strategy.

4. Process and manufacturing intent

A strategist’s Blueprint can propose phase order, heat sensitivity, shear ceiling, addition points, neutralisation, target pH and QC watchpoints. The laboratory will adapt these to its equipment and responsibility for the final formula, but the process intent helps protect delicate materials and unusual structures.

Flag likely failure modes: aeration, stringiness, crystallisation, colour drift, odour, pilling, humidity re-tack, package incompatibility or viscosity loss. Agree which conditions the first rounds should challenge.

5. The claims ladder

Give the lab the claims you would like to pursue, ordered by importance. Separate ingredient rationale, cosmetic product language and any quantified or time-bound claim. This affects ingredient selection, use levels, sample quantity, packaging and the evidence programme.

For consumer-perception claims, draft the future question early. “My skin feels less tight after use” is not the same endpoint as “provides 24-hour hydration.” Your qualified regulatory and testing partners should confirm suitable wording and substantiation for the intended market.

The first sample should test a hypothesis; not your chemist’s ability to read your mind.

6. Sourcing and commercial constraints

Include approved or preferred suppliers, geographic sourcing constraints, MOQ tolerance, lead-time risks and any documentation the brand requires. Ask whether the lab will purchase a specified material, whether it uses an approved vendor list, and how formula ownership or exclusivity works.

Packaging needs to arrive early too. Pump output, closure, air exposure, light, compatibility, hot fill and application method can all change the formula brief.

7. A plan for learning across sample rounds

Define how samples will be coded, stored and evaluated. For a complex sensorial goal, ask for an ordered experiment: establish the base mechanism first, then tune the active load or finish. Record application quantity, substrate, climate and products layered above or below.

Review feedback in observable language. “Too sticky” becomes “pleasant during spread, but fingers catch after 45 seconds and the film reactivates in humidity.” That sentence suggests a technical next step.

The practical handoff checklist

  • Product job, user, routine and launch market
  • Benchmarks, anti-benchmarks and sensory timeline
  • Ingredient plan and raw-material specifications
  • Process intent, pH, preservation and packaging direction
  • Claims ladder and testing priorities
  • COGS, MOQ, supplier and timeline constraints
  • Known risks and an iteration plan

When these pieces arrive together, the laboratory can challenge the right decisions, explain the real compromises and spend the first round formulating; not excavating the brief.
